A great deal of money is being spent right now on AI projects that were never measured against the thing they replaced. We're interested in the narrow version: one task somebody currently does by hand, tried against a number you already know.

Where a pilot is worth running
- You've got twenty years of documents and no way to find anything in them.
- Somebody spends hours a week reading forms and typing what they say into a system.
- The same handful of questions come in every day and are answered from the same handful of documents.
- You've been quoted a large number for an AI project and have no way to judge whether it's real.
Approach
Scoped around a number you already have
A pilot is small on purpose, and it's scoped around a number: what the task costs today, in hours or in errors. If we can't find that number, it's usually a sign this isn't the task to start with.
It gets built against your real data, because the normal result is a model that performs well on a tidy sample and badly on the actual filing cabinet.
You get the result either way. A pilot that loses to the way you already do the work is still a finding, bought for a small and known amount. That's the point of running one instead of committing to a program.

What we can and can't point to
This is the newest of the four and has the least published work behind it.
What we bring is the engineering around the model, which is where these projects fail rather than at the model itself. Getting at data that lives in four systems, handling what's confidential, and keeping the thing running after the pilot ends are all problems we've had to solve for software that's been in production for years.
